Why Buyers Reject Silicone Mold Samples (And How to Pass First Time)

A chocolate buyer rejected their first sample tray after one pour night - not because the shape looked wrong in photos, but because six cavities averaged 9.4 g against an 8.0 g label claim, logos chalked at the serifs, and two ears tore on demold. The tray was "pretty." The process failed. That is how most silicone mold sample rejections happen: the buyer finally pours real material and discovers the brief never locked weight, Shore, or demold method.

Sample rejects are useful when they catch a problem before MOQ 50 production. They are expensive when the same miss could have been written out of the RFQ. This post is the reject list we see most often at RUUIPON, and the checklist that gets trays through on the first pour.

Reject on the Bench, Not in the Warehouse

Approve samples with production formula, production temperature, and the same release protocol you will use on the line. Approving from a supplier photo of a different compound, or from a water fill "just to see the shape," is how you pass cosmetics and fail weight later.

Budget the prototype as insurance. Typical prototype turnaround after CAD approval is 3-7 days. That window is cheaper than remaking a production lot on the 2-4 week clock. If you are still unclear on the handoff after sign-off, read after you approve the silicone mold sample before you release MOQ.

Write the approval criteria before the tray ships. Weight band, flash limit, logo fill pass/fail, demold force notes, and Shore feel. If those criteria are not in writing, every stakeholder will invent a different reject story after the pour.

Reject Reason 1: Weight Off Target

Weight fails are the top reject we see on food and gummy trays. Causes stack:

  • Brief had silhouette photos but no gram target
  • Logo wells deeper than planned - each 0.2-0.3 mm of extra emboss depth adds volume on small pieces
  • Buyer measured outer size; cavity volume followed a different assumption
  • Formula density changed between quote and sample pour (new pectin lot, new couverture)

Plant case: a US gummy brand targeted 3.5 g. First sample averaged 4.1 g. Fix was cavity volume cut on the master, not a Shore change. Second sample landed 3.48-3.55 g across eight pours. Write grams and tolerance in the RFQ - the RFQ template has a slot for it for a reason.

Weigh at least 5-10 cavities on the sample pour, not one "hero" piece. Cavity-to-cavity drift tells you whether the master is consistent or whether fill technique is the real variable.

Reject Reason 2: Stick and Tear

Stick shows up as pieces that need pry tools, torn ears, or ripped thin walls. Root causes are usually Shore too hard for the demold method, draft missing on walls taller than about 5 mm, sharp internal corners, or a sticky formula (high acid pectin, soft couverture, certain resins) poured into a tray designed for a drier mix.

We typically start soft-flex food trays in a Shore A band that still holds shape on the bench but flexes for pop-out. Hot pours and tall walls sometimes need a firmer band so the cavity does not collapse when you handle a dense sheet. Saying "food grade" without a Shore band is how two shops quote two different tools.

For gummy lines, gelatin and pectin do not demold the same - layout and release assumptions differ. Background: gelatin vs pectin gummy mold design. If your formula changed acid or pectin grade after CAD, say so before you reject the silicone - the cavity may be fine for the formula you quoted.

Reject Reason 3: Flash and Parting Lines

Flash at the rim or along a two-part split fails retail cosmetics and slows trim labor. Causes: overfill habits on a cavity without a clear fill line, warped sample tray from shipping abuse, or a brief that never stated whether the tool is open-face or two-part.

On open-face chocolate and gummy trays, teach operators a fill height and scrape method during the sample week. Do not wait until production to invent the pour SOP. Edge margins of 8-20 mm also matter - cramped cavities flex unevenly and invite overflow into webs.

If flash is only on corner cavities of a dense sheet, look at layout stress before you blame the silicone grade - cramped webs and missing edge margins create overflow more often than "bad silicone."

Reject Reason 4: Logo Fill Failures

Logos reject for three different reasons that buyers lump together:

  • Too shallow - brand mark disappears after demold or polishing
  • Too deep / too fine - air traps, incomplete fill, chalked serifs
  • Stroke width too thin - under about 0.8 mm lines often fail on sticky gels

For most chocolate and gummy emboss work we keep logo depth in the 0.3-0.6 mm band unless the brand needs a deeper mark and accepts fill risk. Approve logo fill with production viscosity, not with water. A chocolate brand we supported rejected sample 1 for incomplete "R" bowls at 0.9 mm depth and 0.5 mm strokes; sample 2 at 0.45 mm depth with wider strokes filled clean on the same couverture.

If the tray is for retail chocolate, build the brief around the real product path for custom silicone chocolate molds, not a craft mold photo.

Reject Reason 5: Shore A Band Wrong

Wrong Shore rejects feel like "the mold is too soft" or "too stiff to demold." Soft trays can wrinkle on a dense multi-cavity sheet; stiff trays fight sticky gels and tear thin features. Shore is not a vibe - ask for a band tied to demold method.

Plant case: a resin shop ordered "harder than kitchen molds" without a number. The first sample sat too stiff for their undercut charms; demold time doubled and two cavities tore. We moved to a mid Shore A band with more draft, and cycle time dropped about 30% on their bench test. Spec the band in writing before the prototype ships.

Checklist to Pass First Time

  1. Put target grams and tolerance in the RFQ before CAD starts.
  2. State casting material, temperature window, and demold method.
  3. Lock a Shore A band - not "as needed."
  4. Set logo depth and minimum stroke width in mm.
  5. Plan cavity count for learning, not max density.
  6. Keep edge margins in the 8-20 mm band on small shapes.
  7. Pour the sample with production formula, color, and acid level.
  8. Record weight of at least 5-10 cavities, note flash, logo fill, and demold force in one approval email.
  9. Only then release production - MOQ 50, typical 2-4 weeks after sign-off.
